Chain Failure Is Usually a Diagnosis Problem

Chain drives are forgiving — until they aren't. A chain that climbs the sprocket, clings to the teeth, or throws rollers is almost always telling you something about tension, wear, alignment, or lubrication. Check Elongation First

Chain wear shows up as elongation, and elongation is measurable. The published rule: if chain elongation exceeds 3%, replace the chain. Check length after the first 1,000 hours of operation, again after another 500 hours, and periodically from then on. A chain that has stretched past the limit is not only worn out — it is also wearing the sprockets faster, because the pitch no longer matches the tooth spacing. Replace the entire chain, not just the visibly bad section, and inspect the sprockets for tooth wear at the same time.

Set the Tension by Sag

Tension is set by sag, not by feel. The general guideline in the catalog is sag in inches based on 2% of sprocket centers — meaning a drive with 50 inches between sprocket centers should show roughly 1 inch of slack on the slack span. Too much slack lets the chain climb the sprocket and slap the casing. Too little tension overloads the chain and bearings. Retension, don't guess.

Watch the Sprockets

The small sprocket is the weak point. The catalog guidance is to design for at least 17 teeth on the small sprocket where wrap allows, because fewer teeth mean more articulation stress per link. If the chain is climbing the sprocket, check for excessive slack, excessive sprocket wear, or too few teeth in contact. If the chain clings to the sprocket instead of releasing, look for sprocket wear, misalignment, or an obstruction. Chain tighteners are an available fix when wrap is insufficient.

Lubrication and Environment

Inadequate lubrication is a root cause behind most of the remaining failure modes. Rusty chain means moisture exposure or water in the lubricant — protect the drive and change the lubricant. Deformed or broken rollers point to speed that is too high, sprockets that are too small, or dynamic loading beyond the chain's capacity. If the chain is rubbing on a casing or guide, replace it once 5% or more of the link height is worn away, then eliminate the interference. Corrosive environments require a protection plan; plain carbon chain will not survive a hostile atmosphere indefinitely.

A Practical Field Sequence

When a drive fails, follow this order: lock out and tag out power; measure elongation; check sag; examine tooth contact on both sprockets; verify alignment; confirm lubrication. That sequence catches roughly 90% of chain drive problems before they become emergency replacements.
